CNC tube sheet drilling is the core manufacturing step that turns a solid plate or forging into a working heat-exchanger tube sheet. Hole diameter, pitch, pattern layout, finish and straightness determine whether tubes expand or weld cleanly, whether ligament strength matches design, and whether the bundle passes hydro test on the first attempt. Guessing pitch or tolerance on an RFQ is a common cause of scrap, rework and delayed delivery.

This guide explains how CNC drilling of tube sheets works in practice, how triangular and square patterns differ, and what accuracy, deep drilling and material behaviour mean for EPC and OEM buyers. For product-level detail, see CNC machined tube sheets and drilled tube sheets. Pitch and hole size always follow the approved drawing, TEMA practice and ASME design — not catalogue defaults.

What CNC tube sheet drilling actually covers

On a tube sheet job, CNC drilling is more than making round holes. The programme must locate every hole relative to a datum, maintain pitch across hundreds or thousands of openings, control diameter for tube fit-up, and leave a bore condition suitable for expansion or welding. Passes may include centre drilling or spotting, through-drilling or deep-hole drilling, reaming or boring for final diameter, and sometimes facing or groove work on the same setup.

Unlike one-off jig drilling, CNC control holds positional consistency from the first hole to the last. That matters when ligament efficiency and tube-to-tube clearance are fixed by mechanical design. Shop sequence typically follows plate preparation, facing to thickness, drilling, cleaning, dimensional check and documentation — see the broader manufacturing overview for where drilling sits relative to cladding, machining and final inspection.

Process flow: from drawing to drilled plate

A reliable drilling programme starts with a clean, revision-controlled drawing. The fabricator extracts hole coordinates (or generates them from pitch, pattern and count), confirms material grade and thickness, and selects tooling and coolant strategy for that alloy. Plate or forging is clamped square to the machine axes; datums are established from edge or centre features called out on the drawing.

Typical stages:

Engineering-led quoting at NPRO India reviews manufacturability before metal is cut: missing pitch, conflicting notes, or clad-face drilling constraints are cheaper to fix on paper than after scrap. For how thickness interacts with drilling risk, see how tube sheet thickness is determined.

Hole patterns used on heat exchanger tube sheets

TEMA and exchanger practice commonly use triangular pitch, square pitch and rotated square (diamond) layouts. Pattern choice is a thermal and mechanical decision made by the designer; the shop drills what the drawing specifies. Buyers should name the pattern explicitly and avoid mixing pitch definitions between notes and the hole table.

Untubed lanes, pass partition grooves and baffle-clearance zones must be programmed as exceptions. A CNC file that drills every theoretical pitch location without those voids will scrap the plate. Always supply the hole schedule or CAD that matches the released revision.

PatternTypical design intentDrilling / RFQ notes
TriangularHigher tube density for a given diameterState pitch centre-to-centre; confirm any untubed rows
SquareAccess / cleaning or specific TEMA layoutsDo not interchange with triangular pitch on the same drawing
Rotated squareOrientation-driven shell-side flowClarify rotation angle relative to shell axes on the drawing

Exact pitch values, ligament widths and hole counts belong on the approved drawing and design calculation — they are not interchangeable “standard” numbers for every exchanger.

Accuracy: what buyers should care about

Accuracy on a drilled tube sheet is multi-dimensional. Positional tolerance controls whether tubes enter without forcing. Diameter tolerance controls expansion contact or weld prep fit. Straightness and cylindricity through thick plate affect deep-hole quality. Surface finish of the bore influences joint reliability for expanded tubes — see expanded vs welded tube-to-tubesheet joints.

Tolerances are project-specific. They may come from the client drawing, TEMA practice, ASME design notes or a fabricator’s agreed shop standard — but they must be stated. Vague RFQ language such as “precision drilled” without numbers forces vendors to assume different acceptance criteria and produces non-comparable quotes. When in doubt, point to the drawing revision and ask for engineering review against governing standards.

Practical accuracy risks include thermal growth of the blank during long cycles, tool wear mid-pattern, and datum shift after re-clamping. Good shops inspect early and late holes in a pattern, not only the first few, and keep tool-life records for critical alloys.

Deep drilling and thick tube sheets

Thick tube sheets and high length-to-diameter hole ratios change the process. Chip evacuation, coolant delivery and peck strategy become critical. Tool wander can enlarge or ovalise the exit side if feeds and support are wrong. Clad constructions add another constraint: the clad face must not tear, and minimum clad thickness at hole walls must remain after drilling and any subsequent facing.

Deep drilling may use gun drills, specialised long-flute tooling or staged pilot-then-finish sequences depending on diameter and material. The RFQ should state finished thickness, clad thickness if any, and whether holes are through, blind or stepped. Do not invent a machine capacity limit on the RFQ — ask the manufacturer to confirm capability against your drawing during enquiry.

Material considerations during drilling

Work-hardening alloys (austenitic stainless), duplex grades, nickel alloys and titanium each demand different speeds, feeds, coolant and tool coatings. Carbon steel drills differently from solid exotic plate; clad sandwich behaviour differs again. Heat build-up, built-up edge and work hardening can destroy diameter control if the programme is copied from a softer grade.

Material traceability stays tied to the blank through drilling. PMI and mill certificates do not replace dimensional inspection after holes are cut. For grade selection context before machining, start from the commercial tube sheet page and the materials family pages linked from manufacturing RFQs. NPRO India supplies across stainless, duplex, nickel alloys, titanium and carbon steel families under ISO 9001 quality systems for domestic and export projects.

Quality control after CNC drilling

A drilled tube sheet is not finished until inspection and documentation match the purchase order. Typical checks include:

Client inspectors often witness first-article holes or statistical samples on large patterns. Agree hold points early so production is not interrupted mid-cycle.

CNC drilling vs conventional drilling

Conventional radial or multi-spindle setups can still appear on older shops or simple patterns. CNC becomes the practical default when hole counts are high, pitch must stay consistent across a large diameter, or clad/exotic materials leave little room for operator-dependent error.

What to put on the RFQ for drilled tube sheets

  1. Released drawing revision with hole table or CAD coordinates.
  2. Pattern type, pitch definition and any untubed regions.
  3. Finished hole diameter and tolerance; ream/bore notes if required.
  4. Material grade, thickness and cladding details if applicable.
  5. Joint method intent (expand, weld, hybrid) so bore finish is compatible.
  6. Inspection extent and documentation pack expected.
  7. Delivery and packing requirements for export if applicable.

Incomplete RFQs are a frequent source of delay. For common gaps, see RFQ mistakes that slow tube sheet quotes.

Frequently Asked Questions

What is CNC tube sheet drilling?

It is computer-controlled drilling (and often finishing) of the full tube hole pattern in a heat exchanger tube sheet so that diameter, pitch and position match the approved drawing. Related product pages: drilled tube sheets and CNC machined tube sheets.

Which hole pattern should I specify — triangular or square?

That decision belongs to thermal and mechanical design, not the machine shop. Specify the pattern that appears on the released drawing and TEMA layout. Do not ask the fabricator to choose between triangular and square without design authority.

What tolerances apply to tube sheet holes?

Tolerances are project-specific and must come from the drawing, client specification or agreed TEMA/ASME practice. There is no single universal number that fits every exchanger. State diameter and positional requirements on the RFQ.

How does plate thickness affect drilling?

Thicker plates raise deep-drilling risk: chip evacuation, tool wander and cycle time all increase. Thickness itself is set by design — see tube sheet thickness basics — and the drilling plan must match finished thickness and material.

Can clad tube sheets be CNC drilled?

Yes, when procedures protect clad thickness and bond integrity at hole walls. The RFQ must state clad alloy, minimum clad thickness and which face is clad. Bond UT and careful entry/exit strategy are part of quality planning.

Does hole finish matter for expanded tubes?

Yes. Bore condition affects expansion contact and leak risk. If joints are expanded or hybrid, say so on the RFQ so finishing steps are planned. See expanded vs welded joints.

What documents should accompany a drilled tube sheet?

Expect material certificates linked to the blank, dimensional inspection records and any NDT required by the order. Align the pack with testing & quality expectations and the purchase specification.

How do I get a manufacturability review from NPRO India?

Send the drawing revision, material grade, pattern notes and delivery destination through the enquiry form. Engineering review precedes commercial commitment on complex patterns.

Are CNC-drilled tube sheets suitable for export projects?

Yes. NPRO India supplies domestic and export buyers across 18+ markets, with documentation and packing scoped to the order. Confirm inspection and shipping requirements early on overseas jobs.

What is the difference between drilled and CNC machined tube sheets?

Drilling focuses on the hole pattern; CNC machining may also include facing, grooves, steps and other features on the same family of equipment. See tube sheets commercial overview plus the CNC and drilled product pages for how NPRO India scopes supply.
